Viktor Lénárt and Katalin Szomolányi discuss what constitutes leadership emissions within organizations and how uncertainty-driven, dismissive leadership behaviors can undermine both people and performance. They examine what leaders can do to prevent burnout, why daily self-reflection, clear organizational frameworks, and collective team learning are essential, and how the rapid rise of AI is beginning to reshape human identity. They also discuss why organizations must consciously protect human relationships in an increasingly technology-driven world. Finally, they explore how employees’ psychological safety can be measured simply by how they feel when they walk through the door each morning, and what truly lies at the heart of authentic leadership and personal commitment.

An episode about conscious, balanced leadership, fostering psychological safety, and why self-reflection and meaningful human relationships are indispensable for building the genuinely values-driven organizations of the future.

Katalin Szomolányi:
Could you tell us about the concept of Zero Emission Leadership? What do you mean by “emissions” when talking about leaders and organizations?

Viktor Lénárt:
The concept of Zero Emission Leadership does not refer to a literal or measurable absence of emissions, because truly emission-free leadership does not exist. Everyone has bad days, makes mistakes, and occasionally makes poor decisions. Leadership emissions are anything that leaves people feeling vulnerable or uncertain—whether about their livelihood or the impact of technology on their work. This includes dismissive behavior, psychological stress, and situations where leaders keep their teams in a state of prolonged uncertainty or fail to provide clear structures and direction. The emphasis is on awareness. Our goal is to create balance by actively building psychological safety and placing something positive on the other side of the scale.

Katalin Szomolányi:
You mentioned psychological safety. How can something that often seems invisible—or leadership emissions themselves—be measured objectively within an organization?

Viktor Lénárt:
Observing day-to-day operations often provides a more accurate diagnosis than one-off assessments. A leader’s communication, for example, can be highly revealing—simply reviewing conversations on Teams or Slack can tell you a great deal. Frequent conflicts within a team are another strong indicator that a leader is not sufficiently present or has failed to establish clear boundaries and expectations. If I had to measure just one thing, however, I would look at how people feel when they walk through the door in the morning. Whether they come to work with enthusiasm or simply force themselves through another day in survival mode says almost everything about the level of psychological safety within the organization.

Katalin Szomolányi:
Let’s say a senior executive wants to start building a more sustainable corporate culture tomorrow. What are the three concrete steps they could take immediately?

Viktor Lénárt:
The first—and by far the most important—is self-reflection. Leaders need to make time to step back, examine how they operate, evaluate their decisions, and ask themselves whether they are acting in line with their own values. Second, they need to build strong relationships and create a psychologically safe framework for their teams—one where expectations are clear and the boundaries of autonomy are well defined. Third, leaders must create space for learning. We need to continuously rethink our processes and keep learning, especially now that machines and artificial intelligence are becoming an integral part of how teams work.

Viktor Lénárt

Viktor Lénárt began his career as a Lutheran pastor and has since become one of Hungary’s leading experts in organizational and leadership development. Following his work at the GROW Group, he founded Zero Emission Leadership (ZEL), where he serves as CEO, and is also Head of Leadership Development at the Forbes Business Club. With 27 years of experience in human development, he is dedicated to helping organizations build healthier, more sustainable leadership cultures. The name Zero Emission Leadership reflects this mission: creating leadership practices that do not waste human energy or generate unnecessary “emissions” within organizations.

Katalin Szomolányi:
What happens when a leader is already on the verge of burnout? How can we expect them to practice daily self-reflection when they no longer have the energy even for their essential responsibilities?

Viktor Lénárt:
It is indeed a paradox—and a tremendous challenge. That’s precisely why reflection must come before burnout occurs, and why the support of a mentor or coach can be invaluable. However, when a leader has completely run out of energy, that’s when the strength of the team and the surrounding relationships truly becomes apparent. I’ve seen cases where an exhausted leader was quite literally carried by their team for months. A strong team and genuine human relationships can sustain a leader through even the most difficult periods.

Katalin Szomolányi:
You mentioned the growing integration of machines into our work. What new sustainability and human challenges—or “emissions”—does the rise of artificial intelligence create?

Viktor Lénárt:
AI represents a very clear form of leadership emission because it inevitably challenges our sense of human identity. The greatest risk is that technology steadily erodes our relational bandwidth. We have less and less time for one another, and increasingly interact through ever smaller digital windows. We need to consciously push back against this trend. We must invest in the human relationships that sustain us; otherwise, as we become more closely integrated with machines, we risk losing our most important source of resilience.

Katalin Szomolányi:
Finally, let’s talk about purpose-driven culture. How can we tell whether a company genuinely lives by its values rather than simply displaying them on posters around the office?

Viktor Lénárt:
A genuine organizational culture exists at the cellular level—it is woven into the everyday life of the organization. There are two powerful indicators of its authenticity. The first is sacrifice: people willingly make extra effort and personal sacrifices for values they truly believe in. The second is when employees begin holding their leaders accountable for those values. When a team member feels comfortable questioning a leader whose decisions appear inconsistent with the organization’s shared purpose, that is a clear sign of both genuine autonomy and psychological safety. Almost anything can be bought—expertise, strategy, even systems—but culture cannot be purchased. It has to be earned through authenticity.

The podcast recording can be watched on our YouTube channel and listened to on Spotify.

In two weeks, our guest will once again be Viktor Lénárt, Founder and CEO of Zero Emission Leadership (ZEL).
